Every subscriber you add before the sale is a customer you can reach on Black Friday without paying peak ad prices.

The most important Black Friday Cyber Monday (BFCM) message you'll send this year isn't your Black Friday email. It's the popup asking visitors to subscribe, and it needs to be working now.

Ad costs typically climb through Q4 as every brand competes for the same shoppers. Your email and SMS list is the one channel where reaching a customer doesn't get more expensive in November. Every subscriber you add now is someone you can sell to on Black Friday without bidding for their attention.

Here's how to make the weeks before BFCM count.

Which popups should you scale before Black Friday?

The ones that bring in buyers, not just sign-ups. Check two numbers for each popup: its sign-up rate, and how many of those subscribers have ordered.

Already using Privy? Ask Privy's MCP: "For each display, show sign-up conversion rate over the last 90 days, plus how many of those subscribers have placed an order."

New to Privy? If matching sign-ups to orders takes more than a few minutes, your popup and email tools aren't connected. In Privy, popups, email, SMS and orders live in one account, so this is a single question.

Scale the popups that bring in buyers. Rework or retire the rest.

What should your popup offer before Black Friday?

Your best everyday offer for now, then early access about two weeks out. Close to the sale, a standard welcome discount has a problem: shoppers who know a bigger deal is coming have little reason to use it. Many will sign up, ignore the code and wait.

That's when to switch to what they actually want: a head start. An early-access list gives visitors a reason to subscribe without discounting the sales you'd make in the meantime, and your first BFCM send lands with people who asked for it.

Ask for a phone number alongside the email, too. SMS subscribers you add now are reachable on the days when inboxes are most crowded. And don't stop at new visitors: invite your existing email subscribers to join your SMS list as well.

When should you change your popup before BFCM?

At least twice. What a visitor needs changes as the sale gets closer.

Timeline of how a Black Friday popup should change: now, a 10% off first order offer collecting email; about two weeks out, an early-access popup with a countdown timer collecting phone numbers; and sale week, a popup announcing 25% off everything with a Shop the sale button.

Now: build the list

Run your strongest everyday offer on your highest-traffic pages, and give new subscribers a welcome flow that introduces your brand.

Add a tab, too: a small persistent button that lets visitors reopen a popup they closed, so a dismissed offer doesn't become a lost subscriber.

About two weeks out: switch to early access

Swap your everyday offer for BFCM early access and add a countdown. Update your welcome flow at the same time, so new subscribers get early-access details instead of your everyday discount code. Don't start the countdown sooner. If everything feels urgent for six weeks, nothing does.

Sale week: get out of the way

Visitors now arrive ready to buy, and a newsletter prompt slows them down. Switch to a popup that leads with the live offer, and turn off any others so nothing competes with your main promotion.

Check how quickly last year's sale-week sign-ups bought.

Already on Privy? Ask the MCP: "How many subscribers who signed up through a display during BFCM last year placed an order within 7 days?"

If most bought within a week, your sale-week popup is a conversion tool, not just a list builder. Treat it like one.

Why Privy

A popup is only as good as what happens after someone subscribes. With Privy, the email, SMS and popup platform built for Shopify brands, the display that captures the email and phone number, the welcome flow that follows, and the BFCM campaign that converts them are built in the same place. A new subscriber moves from sign-up to your sale without a sync to break or a list to export.

And with Privy's MCP, you're not guessing which popup to scale. You ask, and your own data answers. There's still time before the sale. Start now, and your Black Friday list will be bigger and more ready to buy than last year's.

FAQ

What is Privy's MCP?

It's a connection between your Privy account and AI assistants like Claude and ChatGPT. Once connected, you can ask questions about your displays, flows, campaigns, subscribers and orders in plain English and get answers from your own data. Learn more.

Won't an early-access list hurt my sales before BFCM?

It shouldn't. Unlike a discount code, early access doesn't lower the price of anything you sell before the sale. It gives subscribers a reason to join now and buy in November.

Should I stop offering a welcome discount?

Not necessarily. Many brands keep their evergreen offer for most of the year and switch to early access about two weeks before the sale. Check how each performs before deciding.

Does Privy work with Shopify?

Yes. Privy connects to your Shopify store in one click and syncs your customers, products and orders. It's been trusted by Shopify brands for more than a decade, with 4,200+ reviews in the Shopify App Store.
